The Uncomfortable Truth About AI SEO Tools: You’re Optimising for a Search Engine That’s Disappearing

Here is a heresy for a site that just published a glowing list of AI SEO tools: most of them are helping you win a game that is being cancelled underneath them. That is the uncomfortable thing nobody selling a $170-a-month subscription wants to open with, so let us open with it. The core promise of an SEO tool is to help you rank higher in Google. In 2026, ranking higher in Google is worth dramatically less than it used to be, and the tools are mostly silent about why.

The prize is shrinking

Look at what has happened to the actual reward for ranking. Google’s AI Overviews now appear on somewhere between 47% and 64% of all queries, up from a quarter at launch in 2024. Peer-reviewed research finds that an AI Overview cuts traffic to the source pages by around 15% on average, and individual sites report declines of 20% to 40%. For the top positions, queries with an AI Overview see a 30% to 50% drop in click-through rate. Most striking of all: over 58% of Google searches now end in zero clicks. The user got their answer and never left the results page.

Read those numbers together and the problem is obvious. An AI SEO tool that gets you from position four to position one is selling you a smaller and smaller pie. You can win the ranking and still lose the click, because the click increasingly does not happen at all.

Everyone is buying the same advice

There is a second, subtler problem. When a whole industry optimises with the same handful of tools, it converges on the same content. Surfer and Clearscope score your draft against what already ranks, which structurally nudges everyone toward writing the same thing as the current winners. The result is a search results page full of near-identical, tool-approved articles that all hit the same word count, the same headings, the same “people also ask” boxes. It is optimisation toward the mean, and the mean is beige.

Worse, this is exactly the kind of content AI is best at flattening. Low-effort listicles and formulaic how-tos, the bread and butter of tool-optimised SEO, are precisely what an AI Overview can generate in a sentence, which is why Google increasingly answers them itself instead of sending the click on.

The steelman, because we are being fair

To be honest about the other side: none of this makes the tools useless. Technical audits, keyword research, and understanding search intent still matter, and the good platforms have pivoted hard toward AI-visibility tracking for exactly this reason. If your business depends on organic search, flying blind is worse than using a tool with clear eyes about its limits. The argument here is not “cancel your subscription”. It is “stop believing the subscription is a growth strategy”.

What actually works when the click disappears

If ranking is worth less, what is worth more? Three things. First, being cited inside the AI answer rather than beaten by it: structured data, clear entities, and genuinely citation-worthy content, the discipline now called Generative Engine Optimisation. Notably, the traffic that does come through from AI answers converts around 42% better and generates roughly 37% higher revenue per visit, so a smaller number of AI-referred visitors can be worth more than the blue-link flood you lost.

Second, an audience you own. An email list, a community, a brand people search for by name, none of which Google can put an AI Overview in front of. Third, content good enough that a machine cannot summarise it away: original data, real expertise, a point of view, the things a language model cannot generate because it was not in the room.

What this means

Keep the tools if they earn their keep on audits and research, but stop treating “we rank number one” as the finish line. The finish line moved. In 2026 the winners are optimising to be cited, building audiences the algorithm cannot intercept, and publishing things an AI cannot cheaply reproduce. The AI SEO tool that promises to get you to the top of a page most people never click is, increasingly, selling a beautifully optimised path to nowhere. Spend accordingly.
